The Safe Community Catalyst Program, proposed by Boardroom, is a series of digital and in-person events with limited capacity, supported by comprehensive onboarding content and documentation. The program addresses the challenges of onboarding and engaging participants in the rapidly growing and complex Safe ecosystem by creating a streamlined and accessible onboarding process that helps all participants navigate the landscape efficiently, regardless of their role as users, contributors, or delegates.

The program focuses on two key aspects:

  1. Hosting three digital pre-gatherings and a two-day in-person workshop to cover critical aspects of the Safe ecosystem, define the landscape of potential actions, assign ownership to specific task areas, and execute user tracks and contributor initiatives.

  2. Establishing three tailored onboarding tracks for users, contributors, and delegates, leveraging the digital pre-gatherings and culminating in the in-person workshop.

Comprehensive resources, including user-friendly guides, video tutorials, community-curated collections, in-depth articles, and case studies, will support these events and onboarding tracks.

By August 2024, the program aims to develop a streamlined onboarding process that reduces the complexity and time required to get involved in the Safe ecosystem while retaining user knowledge and engagement through events and setting goals for understanding and participation in Safe’s governance, ecosystem, and product. The ultimate goal is to create a thriving, engaged, and accessible ecosystem that drives growth for the Safe DAO and product, supported by Boardroom’s extensive experience in community building and governance within the DAO landscape.

To measure the success and impact of the Safe Community Catalyst Program, the following stakeholder-specific KPIs will be tracked:

Global KPIs:

  • Number of new users onboarded and retention rate.

  • Global sign-ups and completion rates for each onboarding track.

  • Initiatives spawned from digital and in-person gatherings, as well as success rates.

  • Percentage of new participants who report feeling confident in their understanding of the Safe ecosystem after completing the onboarding process.

  • The average time new participants take to find the information they need to start contributing to the ecosystem (by survey).

  • Quality of content (via individual assessment).

Track and Workshop KPIs:

  • In-person workshop attendance numbers.

  • Number of participants in each digital pre-gathering

  • Average duration of participant attendance

  • Percentage of participants who rate the workshop as “satisfactory” or higher

  • Net Promoter Score (NPS) for the workshop

  • Number of actionable insights or initiatives generated during the workshop

  • Number of participants who complete each onboarding track (users, contributors, delegates)

These events will be supported by comprehensive onboarding content and documentation to help participants navigate the landscape, understand the various components and processes, and find meaningful ways to contribute and engage continuously.

The growing surface area of the Safe Ecosystem and DAO can lead to a sense of overwhelm and discourage participation, ultimately limiting the ecosystem’s potential for innovation and growth. The Safe Community Catalyst Program aims to address these challenges by creating a comprehensive onboarding process and fostering supportive, engaging content for all participants.

Program Overview and Milestones

The Safe Community Catalyst Program employs a two-pronged approach to address the onboarding and engagement challenges within the Safe ecosystem, focusing on events supported by content.

  1. Digital Pre-Gatherings and In-Person Workshop:
  • Host three digital pre-gatherings to cover critical aspects of the Safe ecosystem, define the landscape of potential user and contributor actions, and assign ownership to specific task areas.

  • Organize and host a two-day in-person workshop and summit in July to execute the user tracks and contributor initiatives, building on shared experiences, strategy sessions, and guest speakers.

  • Establish three onboarding tracks for users, contributors, and delegates, leveraging the digital pre-gatherings and culminating in the in-person workshop.

Participant Categorization and Tailored Onboarding: To effectively address the diverse needs of Safe Ecosystem participants, the program will categorize individuals into three main groups and create separate tracks for each.

  • Users: Individuals who interact with Safe products and services

  • Contributors: Individuals who actively participate in the development and improvement of the Safe ecosystem

  • Delegates: Individuals who hold and vote with SAFE tokens on behalf of themselves or others

The program will host digital pre-gatherings and establish onboarding tracks for users, contributors, and delegates in the first half of 2024.

May:

  • Host the first digital pre-gathering to cover critical aspects of the Safe ecosystem and define the landscape of potential actions for each participant type.

  • Develop and launch onboarding guides, video tutorials, and other supporting resources for each onboarding track.

  • Establish a mentorship program to pair new participants with experienced community members.

June:

  • Host the second digital pre-gathering to assign ownership of specific task areas and initiatives to participants within each track.

  • Implement tracking and reporting for key metrics and KPIs.

  • Conduct a participant survey to gather feedback on the onboarding tracks and digital pre-gatherings.

  • Refine onboarding resources and mentorship programs based on participant feedback.

In-Person Workshop and Engagement

The program will culminate in a two-day in-person workshop in July 2024 to foster engagement, collaboration, and growth within the Safe Ecosystem.

July:

  • Host the third and final digital pre-gathering to prepare participants for the in-person workshop and finalize initiative plans.

  • Organize a two-day in-person workshop focusing on:

    • Executing user tracks and contributor initiatives developed during the digital pre-gatherings.

    • Building cohesion through shared product experiences, strategy workshops, and guest speakers.

    • Fostering cross-pollination of ideas and collaboration among participants from different tracks.

  • Conduct a post-workshop participant survey to gather feedback and measure the event’s success.

August:

  • Analyze data and insights from the participant surveys, key metrics, and KPIs.

  • Prepare and publish a comprehensive impact report on the Safe Community Catalyst Program, including:

    • Successes, challenges, and lessons learned from the events and onboarding tracks.

    • Recommendations for future iterations of the program and ongoing community engagement initiatives.

  • Present the impact report to the Safe community and gather feedback for continuous improvement.
